It is a trust calculation, not a popularity contest

When an assistant answers “best [your service] in [place],” it is not ranking a list. It is deciding which two or three sources it can quote without being wrong. Your competitor wins that decision when they look like the lower-risk citation. Break down why, and every reason is fixable.

Brand mentions across third-party sites correlate with presence in AI answers roughly three times more strongly than backlinks do, off-site consensus is the dominant signal. Ahrefs analysis

The four reasons, ranked

1. They are readable and you might not be

If your competitor’s site is crawlable and server-rendered while yours blocks GPTBot or renders blank without JavaScript, the contest is over before it starts. This is the first thing to rule out, check whether you are blocking the crawlers.

2. Their page answers the exact question; yours sells

Assistants lift clean answers. A competitor page that opens with a direct answer to the precise query, then supports it, beats your page that opens with brand story and buries the answer. Lead with the answer; keep the pitch for later.

3. More sources vouch for them

This is usually the real reason. The model has seen your competitor mentioned in industry write-ups, directories, review sites and community threads. That corroboration reads as consensus. You are not in those places, so the model has less reason to trust you.

The model does not quote the best business. It quotes the best-corroborated one. Corroboration is something you can go and earn.
The uncomfortable truth about AI citations

4. They are fresher

Retrieval engines, Perplexity especially, favor recently-updated content. If your competitor’s page was refreshed this quarter and yours is three years old, the assistant leans toward the current one. Freshness is cheap to fix and easy to neglect.

How to change its mind

  1. Pick the exact question where your competitor appears and you do not. Be specific, “estate planning lawyer in Austin,” not “legal services.”
  2. Confirm you are readable on that page: crawlable, server-rendered, indexable.
  3. Rebuild the page answer-first, direct answer up top, question-shaped headings, an FAQ, real data with citations.
  4. Go earn corroboration: relevant directories, review platforms, genuinely helpful answers in the communities your buyers read, and press where you can.
  5. Refresh it, and keep it refreshed. Date it so the recency is visible.
